New i4cp Study Uncovers Why Leaders are Burning Out, and What New Approaches to Leadership Development Can Do About It

As work becomes more distributed, a silent crisis is shaking the foundations of corporate leadership. A new research report from the Institute for Corporate Productivity (i4cp), Leading from Anywhere, reveals that while 86% of organizations say work has become more distributed, 58% of leaders admit they are only “somewhat” effective in this new environment. Burnout is rampant. Productivity is slipping. And leadership development programs are failing to address the source problem.

The solution? It’s not another over-hyped program or a top-down directive. According to the study led by renowned thought leader Rob Cross, SVP of Research at i4cp and professor at Babson College, and Mollie Lombardi, Sr. Research Analyst at i4cp, leaders don’t need more generic training—they need practices that result in immediate impact.

Drawing on insights from 800+ survey respondents and 200+ executive interviews, the report identifies six high-impact capabilities—culture, structure, talent processes, well-being, boundary management, and technology—that can be applied individually or in combination to generate up to 6X greater leadership performance in distributed work environments.

“Leadership effectiveness is no longer about charisma or a one-size-fits-all model. It’s contextual, specific, and increasingly networked,” said Cross. “Our research shows that targeted changes—not sweeping programs—can dramatically increase leadership effectiveness and team performance.”

Key insights from the study include:

  • Fix the bottom, not just the top: Elevating poor managers to just average can result in a 32% productivity gain—and a 33% boost in engagement.
  • Culture is the new productivity engine: Leaders who curate healthy team cultures see a 34% overall market performance lift.
  • Stop trying to change your leaders: Many fail because they’re asked to simply change their behavior, when it’s their context that’s broken (and behavior is incredibly hard to change). The report outlines how to enable performance by adapting both behavior and environment.
  • Distribute leadership, not just work: Empowering teams with ownership and shared leadership responsibilities is key to sustainability and innovation.
